The First 100 Members Playbook

1

Founding Member Offer Strategy

Your founding member offer is the most powerful tool you have pre-launch. It creates urgency, rewards early adopters, and builds a base of committed members before you open.

  • Lock in a discounted rate for life — e.g., "$99/mo forever" (vs. your standard $149). This creates real urgency because the offer genuinely disappears.
  • Cap it at a number — "Only 50 Founding Memberships available." Scarcity drives action.
  • Start selling 60-90 days before opening. Use a simple landing page with a signup form. You don't need the gym to be finished.
  • Offer a bonus — free t-shirt, free private intro session, or a bring-a-friend pass. Small perks increase conversion.
Pro tip: Founding members become your most vocal advocates. Treat them like insiders — share construction updates, ask for input on class times, invite them to a pre-opening workout.
2

Local Outreach Channels

Your first members are in a 10-minute radius. Meet them where they already are.

  • Schools & youth organizations: Offer a free self-defense workshop or fitness class. Parents are your real target — kids programs are a gateway.
  • Local businesses & offices: Propose corporate wellness discounts. Drop off flyers at coffee shops, barbershops, and physical therapy offices.
  • Martial arts supply stores: Partner for cross-promotion. Their customers are already in the market.
  • Community events: Farmers markets, 5K runs, charity events. Set up a booth, offer a free class pass, collect emails.
  • Nextdoor & local Facebook groups: Introduce yourself authentically. Don't spam — share your story and offer value first.
Pro tip: Every local partnership should be reciprocal. Hang their flyers in your gym. Mention them on social media. Relationships compound.
3

Referral Program Structure

Referrals are your cheapest and highest-quality lead source. Build the program from day one.

  • Keep it simple: "Bring a friend, you both get a free month" or "Refer 3 friends, get a free private session."
  • Make it visible: Referral cards at the front desk. Mention it during onboarding. Post about it monthly.
  • Reward both sides: The referrer AND the new member should both get something. This removes the awkwardness of "selling."
  • Track it: Use your membership software to attribute referrals. Know who your top ambassadors are and recognize them publicly.
  • Time-limited pushes: Run a "Referral Month" once a quarter with bigger incentives to create spikes in word-of-mouth.
4

Social Proof Collection

People trust other people more than they trust your marketing. Build a library of social proof from week one.

  • Google Reviews: Ask every happy member personally. "Hey, would you mind leaving us a quick Google review? It really helps us out." Aim for 20+ reviews in your first 3 months.
  • Transformation photos: With permission (use your photo release form!), document member journeys. Before/after posts are the highest-performing content in fitness.
  • Video testimonials: Even 30-second phone videos are gold. "What made you join?" and "What do you enjoy most?" are easy prompts.
  • User-generated content: Encourage members to tag your gym on Instagram. Repost everything. Create a branded hashtag.
  • Case studies: Pick 2-3 members with compelling stories. Write a short post about their journey. Share on your website and social channels.
Pro tip: Create a "Review Wall" in your gym — print and frame your best Google reviews. It reinforces to current members that they made a good choice and shows prospects that real people love your gym.
